Financial Services Firm Accelerates Post-Acquisition IT Integration and Security Hardening

Location: San Francisco, CA| Industry: Financial Services

A San Francisco–based financial services firm (~200 employees) needed to integrate an acquired ~60-person family office while maintaining operational continuity. With a highly compressed timeline and the integration running in parallel with onboarding to Xantrion, the firm wanted a structured cutover that minimized disruption, improved stability, and strengthened security.

The Challenge: Integrating an Acquired Business Without Downtime

The firm needed to bring a newly acquired team into its IT environment quickly, without interrupting day-to-day operations. Prior to the integration, recurring outages and frequent account compromises were creating operational drag and increasing risk. Leadership needed an execution partner that could deliver a coordinated, deadline-driven integration while elevating security controls and reducing the internal burden of keeping systems stable and protected.

The Solution: Coordinated Cutover, Standardization, and Managed Security

The firm selected Xantrion based on geographic proximity, strong cultural fit, and pricing/value that matched its budget. Xantrion delivered IT Managed Services, Cybersecurity Managed Services, and IT Consulting to support both ongoing IT support needs and the post-acquisition integration.

Xantrion managed the integration as a coordinated cutover with clear sequencing across workstreams, strong planning, and a consistent communication cadence (Teams/email plus scheduled touchpoints). This structured approach enabled an approximately two-month execution window for work the client noted would typically take closer to four months. Post-cutover, Xantrion implemented best-practice configurations and policies to stabilize the end-user environment and deployed a structured managed security program. This covers identity protections, identity monitoring, and device trust policies.

The Outcome: No Downtime, Fewer Outages, and Stronger Security Posture

Xantrion completed the integration by the client’s deadline, helping the acquired users align to the firm’s operating standards while keeping operations moving. After cutover, cleanup and standardization work materially reduced recurring outages, and the managed security program helped stop the frequent account compromises the firm had been dealing with. With a stronger, more consistent security posture, the firm was also able to discontinue its supplemental third-party vCISO, to reduce both cost and complexity, while freeing its internal team to stay focused on the business.

At the conclusion of the project, a company stakeholder shared:

“They took on a highly compressed post-acquisition IT integration timeline and still delivered on deadline, with no downtime and minimal disruption.”
